You can diagnose every one of these from paperwork already sitting in your building. No vendor visit required, no assessment, no sales call.
Work through them in order. The fifth one is worth more than the other four combined, and it is the one almost no scrap company will raise with you, because raising it costs them tonnage.
Sign 1: You Cannot Produce a Price Per Pound by Grade
Try this before reading further. Pull the last twelve months of scrap settlements and build one table: grade, month, pounds shipped, dollars received, and price per pound.
If you cannot build that table in an afternoon, you have found the first problem.
In most plants, scrap revenue arrives as a check and gets booked to other income. It never becomes a per-pound number, so it never gets compared to anything. A 12 percent decline in your effective price per pound on 316 stainless is invisible in a revenue total, and obvious the moment it is a rate.
Rates can be trended, benchmarked, and questioned. Totals cannot.
What to do: build the table. If the settlement reports do not contain enough detail to build it, that is itself the finding, and it leads directly to Sign 2.
Sign 2: Your Settlement Reports List Grades You Did Not Ship
This is the most common and most quietly expensive problem in industrial scrap.
Your team segregates 304 stainless into a dedicated container. The load ships. The settlement report comes back listing a lower or mixed grade, and the price reflects that grade rather than the one you sorted.
Sometimes the downgrade is legitimate. Contamination happens, attachments happen, an operator throws the wrong thing in a bin. Often it is not, and either way you are learning about it after the material has been unloaded, commingled, and processed, when you have no ability to inspect or dispute.
What to do: reconcile load by load. Take your shipping documentation, showing the grade you sorted and the weight you believe left the building, and lay it against the settlement report. Flag every line where the grade changed or the weight moved more than a small tolerance.
Then ask, for each one, what evidence supports the change. A credible answer includes photographs, a receiving inspection record, or a specific contamination note. “That is how it graded” is not an answer.
If your current arrangement makes this reconciliation impossible, you are relying entirely on the counterparty’s grading, and their margin improves when your grade drops.
Sign 3: Nobody Can Prove What Your Alloys Actually Are
Ask your team to name the alloy of your five largest scrap streams, and then to prove it.
In many plants the answer is inherited knowledge. Someone believes the trim from a particular line is 6061 because that is what the job traveler said years ago. Nobody has verified it.
That matters because the value spread between alloys within the same family is large. Distinguishing 304 from 316 stainless, aluminum extrusion from cast, or a nickel alloy from generic stainless can change the price per pound substantially. Generic categories are where high-value material goes to be paid at a low-value rate.
Positive material identification with a handheld XRF analyzer settles the question in seconds. You do not necessarily need to own one. You do need to know that someone in the chain is verifying rather than assuming, and you need to see the results.
What to do: get your top streams verified once, document the alloy, and label the containers accordingly. This is a one-time exercise that changes your pricing basis permanently.
Sign 4: Your Pricing Is Not Tied to a Published Index
Read your scrap agreement. If you do not have one in writing, that is the finding.
Professional scrap pricing is formula-based. It references a published market index or assessment for the material class, and it states your price as that index plus or minus a defined spread. Both parties can then verify the price against a public number on any given month.
The alternative is a relationship price. Someone quotes you a number, the number changes occasionally, and you are told the market moved. You have no way to test whether it moved as much as your price did, or in the same direction.
What to do: ask three questions and get the answers in writing.
- Which published index or assessment does my price reference for each material class?
- What is the spread, and under what conditions does it change?
- How often does the price reset, and how am I notified?
A counterparty who cannot answer these is not necessarily cheating you. They are, however, offering you an arrangement you cannot audit, and the burden of that opacity falls entirely on you.
Sign 5: You Are Measuring Scrap Revenue Instead of Scrap Generation
Here is the sign that matters most, and the one that argues against our own volume.
Every pound of scrap leaving your plant is a pound of raw material you purchased at full price and are now selling at a fraction of it. The gap between what you paid for that metal and what you recover for it is the real loss. Your scrap check is a partial refund on a purchase that did not become product.
Which means the two conversations are not the same size.
Optimizing your scrap price is worth cents per pound. Optimizing your scrap rate is worth the difference between purchase price and recovery price, which is usually dollars per pound.
Run the comparison yourself. Take your annual purchased pounds of a given alloy, your annual shipped-product pounds, and your annual scrap pounds. Calculate yield. Then calculate what a single percentage point of yield improvement is worth at your purchased material cost.
For most fabricators, that one point is worth more than the entire year’s scrap revenue.
This does not mean scrap pricing is unimportant. It means a partner who only ever talks to you about getting more per pound is optimizing your smaller number, and has a structural reason to do so. Nesting improvements, offcut reuse, first-article scrap reduction, and setup waste all shrink the tonnage a scrap company handles.
What to do: put scrap generation on your production scorecard as a yield percentage, alongside your quality and throughput metrics. Then ask whoever handles your scrap what they have ever suggested that would reduce your volume. The answer tells you which side of the transaction they are on.
Why 2026 Raised the Stakes
The cost of mismanaging scrap is not constant. It tracks the value of the metal.
Section 232 tariffs on steel and aluminum currently sit at 50 percent, and the framework was adjusted by proclamation effective June 8, 2026, running through the end of 2027, with tiered rates now applying to the full customs value of covered articles rather than the metal content alone. Copper was brought into a similar regime.
Tariffs on imported primary metal raise the relative attractiveness of domestic scrap as mill feedstock. That shifts the demand picture for exactly the material leaving your dock.
The practical implication is narrow. If your pricing arrangement was set before mid-2026 and has not been revisited, it may not reflect the market you are actually selling into. Whatever spread you negotiated in a different market condition is still the spread you are getting.
This is a good quarter to reopen the conversation, whoever you are working with.
The Organizational Reason This Persists
None of the above is a knowledge problem. Plant managers understand alloy value. The reason it persists is that scrap has no owner.
Purchasing owns material cost. Production owns yield. Finance books the revenue. The receiving dock schedules the container. Nobody’s performance review contains a scrap number, so nobody builds the price-per-pound table, reconciles the settlements, or reads the agreement.
The fix is unglamorous. Assign one person, give them one monthly number, and have them present it. Effective price per pound by grade, scrap yield percentage, and any settlement variances from the month.
The first month of that reporting usually pays for the effort several times over, because the first month is when someone finally looks.
A 30-Day Diagnostic
Sequenced so each step feeds the next.
Week 1. Pull twelve months of settlement reports. Build the price-per-pound-by-grade table. Note where the data is too thin to build it.
Week 2. Reconcile the last three months of loads. Shipping documentation against settlement grade and weight, line by line. List every variance.
Week 3. Verify the alloy of your top five scrap streams. Document and relabel containers.
Week 4. Read your agreement. Write down the index, the spread, and the reset frequency. If any of the three is missing, you have your answer. Then calculate your scrap yield and the value of one point of improvement.
At the end of thirty days you will have four documents: a rate table, a variance list, an alloy record, and a yield number. Those four documents are the entire basis for any competent conversation about your scrap, with us or anyone else.

- Alloy verification, with results shared rather than asserted
- Container sizing and pickup cadence matched to your production rhythm, so containers are not sitting full and consuming floor space
- Someone willing to tell you how to generate less scrap

Frequently Asked Questions
How Often Should Scrap Pricing Be Reviewed?
Formula-based pricing tied to a published index self-adjusts, so the review is about the spread rather than the price. Revisit the spread annually, and sooner after a material change in market conditions. Flat-price arrangements should be reviewed quarterly at minimum.
Is It Worth Segregating If Our Volumes Are Small?
It depends on the spread between your grades, not on your volume. If you generate a modest amount of a high-value alloy that is currently going into a mixed container, segregation can pay for the extra bin immediately. If everything you produce is the same low-grade material, sorting adds labor without adding revenue. Run the numbers per stream.
What If Our Scrap Company Says Segregation Is Not Necessary?
Ask what the price difference is between the segregated grade and the mixed grade they are proposing. If they cannot or will not quantify it, that is informative. Sorting reduces their processing work and their margin opportunity, so the recommendation is not neutral.
Can We Really Reduce Scrap Generation Much?
Often yes, and the levers are usually in engineering rather than operations. Nest optimization, standardizing stock sizes to reduce drop, reusing offcuts on smaller parts, and cutting first-article and setup waste. None of it is exotic. It just requires someone to be measuring yield, which loops back to Sign 5.
